Hello,
I think there are a number of issues that you need to look at in terms of overtime:
1. How large are your route sizes - is it more than a person could reasonably expect to pick up in hours allotted?
2. How many drivers per route - do larger routes use two drivers?
3. Any incentives to not use overtime - we have our drivers on 4 10 hour days, but they get paid a full 40 hours even if they work less time. This seems to be a huge incentive to get in early as they get to go home early. We also have lots of reasons why this will lose this privelege such as accidents, missed stops, etc. Don't want to encourage them to be sloppy - just provide an incentive for doing the job well in a shorter period of time.
4. What is your pay rate? Maybe it's so low they feel the need for overtime in order to make a decent living.
5. We have 14 drivers on 8 trucks and run between 5 - 10 hours of OT per week. I'm not sure what you consider excessive. We always have some, but I don't consider what we do have excessive.
